In reality, their effectiveness comes from something else entirely, they naturally follow a powerful learning rhythm. Great offline trainings follow one simple logic: action → reflection → understanding → application. This is Kolb’s Cycle. And it’s incredibly powerful. The problem? It was almost impossible to implement it in online learning. That’s why 90% of online courses look like “interactive lectures”: nice slides, videos, quizzes. But that’s content consumption, not transformation. And now - the unexpected twist. For the first time, online learning has caught up with offline experiences. Because AI removed the main barrier: it finally allows learners to get experience, reflection, and practice in a personalized way. Here’s how Kolb’s Cycle looks in modern learning design: 1️⃣ Concrete Experience — action Essence: the learner must do something, live through a situation, face a task — ideally experiencing difficulty or making a mistake that shows their current model doesn’t work. How online: role-based dialogue, scenario simulation. 2️⃣ Reflective Observation — reflection Essence: pause and think — what happened, what actions were taken, and why the result turned out this way. How online: interactive reflection prompts; AI coach provides feedback based on performance and the learner’s own reflections. 3️⃣ Abstract Conceptualisation — understanding Essence: form a new behavioural model — concepts, principles, algorithms that explain how to act more effectively. How online: short video lecture, model breakdown, interactive frameworks, checklists, interactive infographics. 4️⃣ Active Experimentation — application Essence: try the new model in a safe environment and observe the result. How online: AI-based simulation, situational exercise, case-solving with the new approach; AI coach supports and adjusts. The outcome? Online learning stops being “content” and becomes a behaviour tracker. A course becomes a training simulator, not a film. Kolb’s Cycle finally becomes real in digital learning. Not all soft skills training is created equal. A few months ago, I was working with a group of managers from a large manufacturing company. They had been through plenty of training programs before- the kind where you take notes and then go right back to doing things the old way. When I walked into the room, I could see it in their faces: Let’s see if this is any different. So instead of starting with slides or theory, I took them straight into a live simulation: - A crisis scenario that could actually happen in their business. - Conflicting priorities, tough personalities, and limited time to decide. - Every move they made in real time had visible consequences. To begin with, I saw a lot of resistance in experimentation, voices which were not too loud and over powering were ignored leading to loss of critical information- the room was tense. People hesitated. Some stuck to their usual patterns. But as it got deeper, they started communicating much more effectively, this led to them collaborating, noticing blind spots, and eventually testing new ways to lead. By the end, they weren’t asking- Will this work? They said that they wanted to cascade it to their teams. Weeks later, I got an email from one of the managers. He told me he used the exact process from our simulation to navigate a real customer crisis and not only avoided a major fallout, but actually strengthened the client relationship through this crisis. That’s the difference between training that’s forgotten by the time you’re back at your desk, and training that rewires how you think, act, and lead. The secret? Immersion. When participants practice real scenarios, solve actual challenges, and see the impact of their decisions in the room, learning sticks. For years, “leadership training” in healthcare meant stacking certifications and protocols. I believed it, too, until I watched highly trained clinicians hesitate in high-pressure moments. Not for lack of knowledge, but because they’d never practiced the pressure. Leadership doesn’t show up in theory. It shows up in motion, when you’re tired, the call isn’t clear, and you have to decide and own it. That’s why scenario-based simulation matters. Not once a semester in a lab, but brief, daily reps that build judgment into muscle memory. “Train-the-trainers” (TTT) is one of the most common methods used to scale up improvement & change capability across organisations, yet we often fail to set it up for success. A recent article, drawing on teacher professional development & transfer-of-training research, argues TTT should always be based on an “offer-and-use” model: OFFER: what the programme provides—facilitator expertise, session design, practice opportunities, feedback, follow-up support & evaluation. USE: what participants do with those opportunities—what they notice, how they make sense of it, how much they engage, what they learn, & whether they apply it in real work. How to design TTT that works & sticks: 1. Design for real-world use: Clarify the practical outcome - what trainers should do differently in their next sessions & what that should improve for the organisation. Plan beyond the classroom with post-course support so people can apply learning. Space learning over time rather than delivering it in one intensive block, because spacing & follow-ups support sustained use. 2. Use strong facilitators: Select facilitators who know the topic & how adults learn, how groups work & how to give useful feedback. Ensure they teach “how to make this stick at work” (apply & sustain practices), not only “how to deliver a session.” 3. Make practice central: Build the programme around realistic rehearsal: deliver, get feedback, & practise again until skills become automatic. Use participants’ real scenarios (especially change situations) to strengthen transfer. Include safe practice for difficult moments (challenge, unexpected questions) & treat mistakes as learning. Build peer learning so participants learn with & from each other, not just the facilitator. 4. Prepare participants to succeed: Assess what participants already know & can do, then tailor the learning. Build confidence to use skills at work (confidence predicts application). Help each person create a simple, specific plan for when & how they will use the approaches in their next training sessions. 5. Ensure workplace transfer support: Enable quick application (opportunities to deliver training soon after the course), plus time & resources to do it well. Provide ongoing support (feedback, coaching, & encouragement) from leaders, peers &/or the wider organisation. 6. Evaluate what matters: Go beyond satisfaction scores - assess whether trainers changed their practice & whether this improved outcomes for learners & the organisation. Here’s how you can use GenAI to automatically swap images inside scenario-based training, so the visuals match what the learner is experiencing. I’m building a web app called WhiskerBeans Café that generates leadership coaching scenarios for café leads based on store reviews. Every scenario provided to the learner, whether it was an order mix-up, a rush line, or a cat slipping out of the lounge, was showing the same generic image. So I built an image system that updates dynamically with the scenario. Here’s what I did: ➡️ Started with one reference image to lock in a consistent style ➡️ Used Adobe Firefly and Google Gemini 3 Nano Banana Pro to generate a full library of café shift scenes ➡️ Created images related to data from stores reviews like spill cleanup, pickup confusion, new hire support, messy counters, cat safety, and more ➡️ Renamed every image with readable IDs instead of random filenames ➡️ Updated the GenAI scenario prompt so the model selects the right imageId based on the issue in the reviews ➡️ The model now outputs that imageId alongside the scenario JSON ➡️ My front end waits for the imageId and serves the matching image from the app’s image folder So instead of a static course image, the learner sees an image of the exact scenario they’re responding to. This is where GenAI gets really interesting for learning design. You still need your expertise and judgment to define what a good scenario looks like, what choices are realistic, and what visuals belong in your training, but AI helps you generate and swap those assets fast enough to scale across dozens of situations. Let them fail big in VR—no real-world consequences. → Every expert was once a beginner who messed up (a lot). VR just makes it safer. 4️⃣ EXPENSIVE EQUIPMENT (Budget Saver) → Don’t risk a $1M MRI or $25K flight simulator. → Replicate pricey hardware in VR to save on repair costs and maximize practice time. 💡 Implementation Checklist: 1. The general struggle is - How to decide what works? So, I am sharing a tested and tried framework for you: 1. Confirm your content with Policies and Law Officials work within strict policies and the law. Ensure your training aligns with relevant laws, policies, and administrative guidelines to make the content factually correct and actionable. But don't hesitate to raise deep critical questions on the framework, if possible. 2. Use Real-Life Scenarios Employees face at-the-work challenges. Incorporate real-life case studies and scenarios to provide context and practical application of the content, enhancing attention retention. And make sure it covers the darker side of their working condition too. 3. Keep it Outcome-Oriented Focus on the desired outcomes and how the training will help them achieve their official goals. Be clear about the key takeaways and how it ties to their performance metrics or departmental objectives. Must conduct a quantitative survey at the end of the day or whenever deemed fit. 4. Simplify Complex Information Work procedures and policies can be complex. Simplify jargon-heavy content and legal terminologies with clear explanations, visuals, and examples to enhance understanding. Humans LOVE to understand things without having to memorise something. 5. Engage with Interactive Learning Use interactive methods such as group discussions, role-playing, and scenario-based simulations to encourage active participation. This keeps functionaries engaged and improves learning outcomes. This adds a lot of fun and increases the reflection speed. People get the opportunity to reflect while living their daily life situation. 6. Provide Actionable Tools and Templates Give participants ready-to-use tools like templates, checklists, and guidelines that they can immediately apply to their daily work, ensuring the practical utility of the training. This is a must. This becomes the real takeaway and can be transformative. 7. Make Space for Local Context Customize content to the regional and local realities that employees work within. Address specific challenges like local resource constraints, governance issues, or community dynamics. Allowing space for contradictions is a critical success factor here. 8. Build Awareness Around Change Management Humans are often slow to change. Train participants on how to handle resistance to new processes, systems, or policies. Emphasize how they can influence change within their system. Tables get turned and they change faster. 9. Inspire confidence in participants Officials are not classroom children and you can't control their thoughts. You can just influence them or maintain the decorum.
